How E-Commerce Fulfillment Differs from Traditional Distribution

Traditional retail distribution follows a relatively simple model: full pallets of a single product are shipped from manufacturer to distribution center to store. The pallet stays loaded with the same product from origin to destination, and handling is primarily by forklift.

E-commerce fulfillment is fundamentally different. Products arrive at the fulfillment center on inbound pallets and are immediately broken down into individual items for storage in bins, shelves, or pick modules. When orders come in, workers or robots pick individual items from various locations, pack them into shipping boxes, and send them out for delivery. Outbound pallets, when used at all, carry mixed-SKU loads headed to parcel carrier hubs.

This operational model changes how pallets are used in several key ways. Inbound pallets are broken down quickly rather than stored long-term. Pallet quality must be high enough for automated handling equipment. Damaged or non-standard pallets can jam conveyors and shut down automated systems. Speed is paramount — any pallet-related delay cascades through the operation. And lighter pallets are preferred to reduce ergonomic strain during manual handling.

Key Pallet Requirements for E-Commerce

Dimensional Consistency: Automated material handling systems — including conveyors, automated storage and retrieval systems (AS/RS), and robotic palletizers — are calibrated for specific pallet dimensions. Pallets that are even slightly out of spec can jam conveyors, trigger system faults, and cause expensive downtime. For automated e-commerce facilities, dimensional consistency is the single most important pallet attribute.

Standard GMA pallets (48x40 inches) are the baseline for most US fulfillment centers. However, some e-commerce operations use smaller pallets (such as half pallets at 48x20 or quarter pallets at 24x20) for smaller lots and faster handling.

Surface Quality: Automated conveyors and handling systems rely on smooth, consistent pallet surfaces for proper tracking and movement. Pallets with protruding nails, broken boards, excessive splinters, or warped decks can damage conveyor belts, trigger photo-eye sensor errors, and create product damage risks. Grade A or premium Grade B pallets are strongly preferred.

Weight: In fulfillment centers where workers lift and move pallets manually during breakdown and setup, pallet weight matters. Lighter pallets reduce cumulative ergonomic strain over a shift. Softwood pallets (35-50 lbs) are generally preferred over heavier hardwood pallets (50-80 lbs) for this reason.

Four-Way Access: Fulfillment centers that use pallet jacks extensively benefit from pallets with four-way access, either true four-way (block pallets) or partial four-way (notched stringer pallets). The ability to access a pallet from any direction speeds up handling in congested areas.

The Cost of Pallet-Related Downtime

In a high-volume e-commerce fulfillment center, a single conveyor jam caused by a damaged pallet can shut down a processing line for 15 to 30 minutes. During peak season, when fulfillment centers process tens of thousands of orders per hour, even brief downtime is extremely costly.

A large e-commerce operation might process 100,000 to 500,000 orders per day. Even a 1% loss in throughput due to pallet-related issues can mean thousands of delayed orders, missed delivery promises, and customer dissatisfaction.
